The meeting ended at eleven. You opened the spreadsheet at five past. At twenty past you have read the same column three times, and you are still, somewhere, in the meeting.

Nothing in the spreadsheet is difficult. It is four columns and a total. You have built versions of this file for eleven years. And yet the number at the bottom will not stay in your head long enough to be checked against the number in the email, because a sentence somebody said at 10:52 is still running quietly underneath everything, unresolved, taking up room. What follows is a reading of published research on exactly that; we are not clinicians, the findings belong to Sophie Leroy and her co-authors, and only the plain-English version is ours.

If you have typed something close to can’t focus on one task at a time, the problem is almost never the task you are looking at. It is the one before it.

The short answer: when you switch from one task to another, your attention does not switch cleanly with you. A portion of it stays with the previous task, particularly when that task was left unfinished, and it degrades measured performance on the new one. A researcher named this attention residue in 2009, and it behaves consistently enough to be manipulated in a laboratory.¹ It is not a decline in your concentration. It is a handover problem, and handovers can be built.

There is a name worth having for what the last task keeps hold of, because you will want to point at something: the standing claim. Until an item has a stated next step and a stated time, it holds a claim on your attention, and it collects on that claim whether or not you have agreed to pay. The spreadsheet is not competing with the meeting. It is competing with what the meeting left open.

The skim version

What the study actually measured

In 2009, Sophie Leroy published a paper in Organizational Behavior and Human Decision Processes with a title that reads like something muttered at a desk: “Why is it so hard to do my work?”¹

Her question was structural rather than personal. A normal working day is built out of switches — project to meeting, meeting to inbox, inbox to the thing you actually came in to do — and she wanted to know what that architecture costs the person inside it. Across two experiments, the finding was consistent: people need to stop thinking about one task in order to fully transition their attention and perform well on another, and they are not reliably able to do that on command.¹

The residue is heaviest when the first task was left open. Not abandoned, not forgotten — open. A decision that got deferred to next week. A sentence in a meeting that landed oddly and was not addressed. An email you drafted a reply to in your head and did not send. Each of those keeps a thread of attention attached to it, and the thread is not available for the spreadsheet.

Definition: attention residue is the portion of your attention that remains on a previous task after you have moved to a new one. It is most pronounced when the previous task was left unfinished, and it reduces measured performance on the task you have actually turned to.¹

This is worth sitting with for a moment, because it reframes an entire category of self-criticism. The twenty minutes lost on the spreadsheet were not lost to poor concentration. They were spent servicing an open item you never consciously chose to keep thinking about.

Finishing is not the same as being finished with it

Here is the part of the 2009 result that is genuinely counterintuitive, and it is the reason “just finish things before you move on” is not the practical advice it appears to be.

Leroy found that being able to finish one task before switching to another was not sufficient. What made the difference was time pressure while finishing the prior task. That pressure is what forced the disengagement, and it was what tracked with higher performance on the task that came next.¹

Read plainly: you can tick something off and still be carrying it. A task closed slowly, with room left to keep turning it over, does not release attention the way a task closed against a deadline does. Which is an uncomfortable finding, because it means the tidy version of a working day — unhurried, sequential, everything properly wrapped up — is not automatically the version that leaves your head clear.

Why this lands harder when you are the reliable one

Residue is proportional to how much of a task you were holding. Someone who attended the eleven o’clock meeting as one of nine names on an invitation leaves with very little attached. Someone who is quietly tracking whether the action points will actually get done, who noticed that two people disagreed without saying so, and who already knows she will be the one to follow up on Thursday, leaves with considerably more.

None of that was assigned. It attached itself, the way the note-taking and the room-booking attach themselves, and it is still running at twenty past eleven while you look at four columns and a total.

So the honest version is not that your focus has deteriorated since your forties. It is that the number of open items you are personally holding has gone up, and attention residue scales with that number rather than with your age.

What the research found

Leroy’s 2009 paper reports two experiments; the 2018 follow-up with Theresa Glomb reports four. Both appeared in peer-reviewed management journals, the effect has been extended in a third paper on regulatory focus, and the term has held up well enough to enter ordinary use.¹²⁴

The limitation, stated plainly: these are controlled studies using short, discrete tasks and induced time pressure. Nobody ran the experiment on a fifty-four-year-old holding eleven live projects, a parent’s hospital appointment and a teenager’s exam timetable. The mechanism is well evidenced. The size of it in your particular Tuesday is an inference, and anyone quoting you a precise number of lost minutes is going well past what was measured.

Five Things That Look Like This and Are Not This

Everything above protects the research. This part protects you, and it is the section most productivity writing skips, because it involves conceding that the switching might not be the whole story.

Five ordinary conditions produce exactly this experience — reading a line three times, losing a number between two windows — and none of them is a handover problem. Each is worth raising rather than assuming.

  • Low ferritin, with or without anaemia. Common in the years before the final period, especially with heavy or unpredictable bleeding. The tell is breathlessness on stairs and a tiredness a good night does not touch.
  • An underactive thyroid. Slowed thinking with cold intolerance, dry skin and weight change. One blood test settles it.
  • Obstructive sleep apnoea. Waking unrefreshed after a full night is the signature, and somebody else has usually noticed the breathing before you did.
  • The menopause transition itself. Measured verbal memory and processing speed do dip during the transition, which is a different mechanism from residue and has its own imaging evidence behind it.
  • ADHD recognised late. Difficulty holding a thought through a switch is a core feature, not a consequence of workload, and women are identified years after men with the same symptom onset.

None of these rules attention residue in, and none of them rules anything else out. They stack, which is why the same Tuesday costs far more with untreated apnoea than without it. These are questions worth putting to a clinician, not a list anyone can clear themselves on.

Who Else Has Measured This

One programme of research is never enough on its own, and the gap in this one is real: short laboratory tasks are not a working Tuesday. Three other groups have arrived at the same place from different directions.

E. J. Masicampo (Wake Forest faculty · Scholar) of Wake Forest University and Roy Baumeister (site · Wikipedia) tested the general case rather than the workplace one. Unfulfilled goals intrude on consciousness and interfere with other tasks — and across their experiments, simply making a plan for the unfulfilled goal eliminated the interference. The goal was still undone. The intrusions stopped.³ That is the ready-to-resume finding arriving from an entirely separate literature.

Prof. Gloria Mark (site · Scholar · ResearchGate) at the University of California, Irvine measured the other half of the same day. In a controlled experiment, interrupted people finished faster, at the same quality, and paid for it in stress, frustration and effort rather than in time.⁵ If residue explains why the next task is harder, her finding explains why the day still looks fine on paper.

Erik Altmann (Michigan State Univ. · Scholar) and J. Gregory Trafton (Naval Research Laboratory · Scholar) built the mechanism underneath both. In their memory-for-goals account, an interrupted goal has to be reactivated before work can resume, and reactivation takes time and effort that nothing on the deliverable records.⁶

A management experiment, a social psychology experiment, a field study and a computational model, converging on one uncomfortable point: the cost of a switch is paid before you start, not while you work.

Closed on the list is not the same as closed in attention.

What This Actually Changes

Not the number of switches. Nothing here removes a meeting from your calendar, and pretending otherwise would be the trick most productivity advice plays.

What it changes is the sentence you say at twenty past eleven, which is usually some version of what is wrong with me today. The research answers that precisely. Nothing is wrong with today. You are running the second half of a meeting you have already left, and you were never told that this is what a switch costs.

It also predicts something specific, and the prediction is testable on your own Tuesday. If the cost is a standing claim rather than depleted concentration, then trying harder on the new task will not help, because effort applied to the spreadsheet does not settle the claim held by the meeting. Only closing the claim does. That is why the pushing-through days end with you wide awake and unable to read a paragraph.

And it moves the evidence. For years the only artefact you had was a list of things you completed, and that list kept insisting the day was fine. A record of what you were still carrying while completing them is the other column.

When this belongs with a doctor

Book an appointment rather than rearranging your calendar if the difficulty holding a thought is there on quiet days as well as busy ones; if a genuinely clear week does not move it at all; if it arrives with breathlessness on stairs, palpitations, unexplained weight change or a fever; if you are waking unrefreshed after a full night, or somebody has noticed your breathing in sleep; if you are losing words rather than losing threads; or if interest in things you used to want has gone flat rather than merely being crowded out.

What to Say, and What You Will Probably Hear Back

One sentence is rarely enough, because there is a standard reply waiting for it. Two versions, depending on which room you are in. Both short enough to read off a phone screen.

At work, say: “Before we close, I need the next step and a date on each open item. Not for the minutes — so it stops running in the background of everything after this.”

If you hear “we can pick it up whenever”: “Open-ended is the expensive version. Give me a day and I will stop carrying it until then.”

At the appointment, say: “I am losing my place mid-task on quiet days as well as busy ones. I would like ferritin, thyroid and B12 checked, and a view on whether a sleep review is warranted, before we settle on stress.”

The sixty-second handover

The 2018 study is the useful one, because it tested a deliberate substitute for time pressure — and time pressure is not something you want more of.

Leroy and Glomb gave people what they called a ready-to-resume plan: before turning to the next thing, take a brief moment to reflect on the interrupted task and plan your return to it. That was the whole intervention. Across four studies it reduced attention residue and stopped performance on the next task from dropping.² The interrupted work was still unfinished. Nothing had been resolved. The residue went down anyway.

In practice, on the way out of the eleven o’clock meeting, that is three lines in a notebook before you open anything else:

  • Where it stands. “Costings agreed. Timeline not.”
  • The single next action. “Email R. for the March figure.”
  • When you will come back. “Thursday, before ten.”

Sixty seconds, and the point is not the record. Nobody rereads these. The point is that an item with a stated next step and a stated time is no longer a genuinely open loop, and it stops collecting on a claim it was going to collect on anyway.

Do it for the switch that costs you most, rather than for all of them. For most women who write in, that is the switch out of a meeting and the switch out of the inbox — the two places where you pick up other people’s unfinished items without ever agreeing to.

Questions people ask about this

Why can’t I focus on one task at a time even when nothing interrupts me?
Because the interruption already happened, earlier. Attention residue is the portion of your attention still held by the previous task, and it is heaviest when that task was left unfinished. In two experiments, people had to stop thinking about one task in order to transition and perform well on the next, and were not reliably able to do that on command.¹ A quiet room does nothing about a claim that was left standing at eleven.

Is this the same thing as multitasking?
No, and the distinction matters. Multitasking is trying to run two things at once. Attention residue is what happens when you do the supposedly correct thing — one task at a time, in sequence — and find the previous one has not let go. It is the cost of switching, not the cost of overlapping.

Would blocking my calendar into longer stretches fix it?
It helps, because fewer switches means less residue accumulated. But it does nothing about the residue you carry into the block, which is why a protected two-hour slot can still start with forty minutes of nothing. The handover note is what clears the entry.

Does it help to push through and concentrate harder?
Concentrating harder is effort applied to the wrong task. The residue is attached to the previous item, and effort spent on the current one does not detach it.

What if the unfinished thing genuinely cannot be resolved yet?
Then it is a good candidate for the note, not a bad one. The 2018 finding is specifically that residue fell without resolution, and the plan-making research points the same way.²³ Unresolvable is not the same as unplanned.

Why does it feel so much worse than it used to?
Usually because the number of items you personally hold has grown, not because your attention has weakened. It is still worth separating from genuine cognitive change — there is a specific question to ask before assuming the worst, and it is a different question from this one.

The one move

Before you leave your next meeting, write three lines: where it stands, the one next action, and when you will come back to it. Then open the next thing.

Sixty seconds, once, on the switch that costs you most. Not all of them. One.
